San Francisco 49ers head coach Kyle Shanahan recently sat down with the Rich Eisen show to break down the team’s approach to the 2026 NFL Draft—and his insights reveal a strategy built for both immediate impact and long-term stability.

With only six picks entering draft weekend, Shanahan admitted to some serious concerns. "We felt the strength of this draft was really the second round to the end of the third. And we only had one pick there," he explained. "I was really concerned because we needed to add more than six players—not just for this year, but for next year too. It all ties together with how many free agents you lose."

The 49ers head coach was particularly worried about the math: "I was thinking, man, we need more than six players over these next two years, and we might only end up with four in this draft." That fear drove San Francisco’s aggressive trade-back strategy, which now makes perfect sense in hindsight.

This year’s draft class was widely considered top-heavy, with depth becoming a crapshoot in the later rounds. For a team in win-now mode, that’s a dangerous equation. But Shanahan’s focus on "players contributing next year" shows the 49ers are thinking beyond just the upcoming season. With roster turnover an annual reality, stocking the cupboard now means being ready for whatever comes next.

The payoff? San Francisco turned six picks into eight new players—and even secured an extra sixth-round pick for next year. While Shanahan acknowledged it will be tough for all eight to make the final roster, he called the outcome a clear win. "When I was nervous we were only gonna be able to add four, we ended up adding eight players who all have a very good chance of making our team."

For 49ers fans, that’s the kind of depth that keeps a championship window open—both on the field and in the draft room.
